Growing your vehicle fleet is the biggest and most expensive step for any Bolt, Uber and FreeNow fleet partner. You have two decisions to make: which car to choose for a taxi fleet, and how to finance it. This guide compares buying, leasing and long-term rental, works out fuel costs and the full cost of ownership, and lists the usual mistakes. All figures are indicative, so put in your own prices and rates.

Three ways to finance a taxi fleet

The financing form shapes your cash flow and your operating risk:

Criterion Cash purchase Operating lease Long-term rental (CFM)
Upfront payment 100% of the vehicle value 0 to 20% of the value (initial fee) 0 to 10% (security deposit)
Cash flow impact Large one-off outflow Fixed monthly instalment (a business cost) Fixed fee that includes service and insurance
Servicing and tyres Paid by the fleet owner Paid by the fleet owner Included in the rental fee
Taxi OC/AC insurance Separate policy (expensive) Included or a separate policy Included in the package
End of contract Car stays in the company Buy-out at a final price (for example 1 to 25%) Car returned to the lessor

OC is compulsory third-party liability insurance and AC (autocasco) covers the car itself. Discuss lease terms and your tax treatment with a Polish accountant.

What a car must offer to earn money in a fleet

Judge cars by hard economics and platform requirements, not by brand preference:

  • Low fuel or energy consumption. A car in intensive fleet use covers 4,000 to 7,000 km a month. A difference of 2 litres per 100 km is roughly 600 to 900 PLN a month on a single vehicle.
  • Cheap, easy-to-find parts. Choose models whose wear parts (discs, pads, suspension components) are available off the shelf at any motor-parts wholesaler.
  • Platform requirements. Typically 4 or 5 doors, at least 5 seats and a maximum vehicle age (often around 15 years). The exact rules depend on the city and the platform, so check them before you buy.
  • Higher categories. A car that qualifies for Uber Comfort or Bolt Green lets the driver take better-paid orders and makes your fleet more attractive.

Hybrid, LPG or diesel: what works best

Fuel cost alone at 5,000 km a month in city driving (illustrative prices, use current ones):

  • Petrol with an LPG system (about 9 litres of LPG per 100 km): at 2.90 PLN per litre, around 1,305 PLN a month. Cheap fuel, but the gas system needs servicing.
  • Hybrid HEV (about 4.5 litres of petrol per 100 km): at 6.30 PLN per litre, around 1,417 PLN a month. Reliable in stop-start traffic.
  • Diesel (about 6.5 litres per 100 km): at 6.40 PLN per litre, around 2,080 PLN a month. City traffic carries a real risk of costly DPF and injector repairs.

The takeaway: self-charging petrol hybrids and petrol cars with an LPG system are the most profitable choices in most taxi fleets.

The real monthly cost of a car (TCO)

Many new partners count only the lease instalment and fuel. The total cost of ownership of one car looks more like this:

Cost item Estimated monthly cost (1 car)
Lease instalment / depreciation1,200 to 1,800 PLN
Taxi OC/AC insurance400 to 700 PLN
Fuel / gas (5,000 km)1,300 to 1,500 PLN
Routine servicing (oil, filters, pads, tyres)300 to 500 PLN
Cleaning, car wash, washer fluid100 to 150 PLN
Reserve for unexpected repairs and downtime200 to 300 PLN
Total monthly cost per vehicle3,500 to 4,950 PLN

Treat these as a guide rather than a promise: real numbers depend on the model, the insurer, the city and the mileage.

Shifts: how to make one car earn more

A car parked outside someone’s house earns nothing. The most profitable fleets run two shifts, a day driver and a night driver. One vehicle can then cover 8,000 to 10,000 km a month, and the fixed cost of the instalment and insurance is spread over twice the turnover.

Common mistakes when expanding a fleet

  • Very cheap, worn-out cars. A saving on the purchase price (say a 15,000 PLN car with 400,000 km) turns into constant downtime. A car in the workshop earns nothing and the driver leaves for a competitor.
  • Ignoring depreciation. After two years of intensive taxi use a car loses a significant share of its market value, so include it in your calculation.
  • No financial buffer. If a car is off the road after a collision you still have payments to make.

How to measure profitability per car

To know which car makes money and which loses it, you have to assign app income and cost invoices to specific registration numbers. In Excel this is very tedious.

TwojaFlota helps: invoices from Poland’s e-invoicing system KSeF (Krajowy System e-Faktur) can be imported and assigned to a vehicle, fuel receipt photos are read automatically, and Bolt, Uber and FreeNow earnings are tracked per driver. For more, see KSeF for taxi fleets in Poland and what a Bolt fleet partner earns.

The interface and support are in Polish and English. It costs 200 PLN net per month or 1,200 PLN net per year (plus 23% VAT), with unlimited cars and drivers and 30 days free without a card. See the taxi fleet management software page or start your free trial.

FAQ

Is leasing or buying better for a taxi fleet?

Leasing needs little upfront money and gives a predictable instalment, while buying with cash ties up capital but removes the monthly burden. The right choice depends on your funds and tax position, so discuss it with an accountant.

Hybrid or LPG?

Both usually beat diesel in the city. LPG has cheaper fuel but needs the gas system serviced, whereas a hybrid is simpler to run.

How many cars do I need to start?

One or two is enough. What matters more is that you track the costs of every car from day one.

What do the platforms require of the car?

Usually 4 or 5 doors, at least 5 seats and a maximum age. Check the current Bolt, Uber and FreeNow rules for your city.
